Pharmacy Sales & Profitability Analytics

Finding the Efficiency Unlock

Onyx Data #dataDNA Challenge • January–February 2026 • Power BI

“ Revenue is up +4.4%, but margins are flat at 28%. So… what’s the unlock?”

That’s the question I tackled for the Onyx Data January–February 2026 #dataDNA Challenge — analyzing 120 pharmacy stores across 8 European markets in Power BI.

🔍 The Core Finding: Efficiency Is Geographically Uneven

While Germany (€781K), France (€706K), and Italy (€699K) dominate on volume, Austria and Belgium are the silent margin champions — delivering premium profitability despite 20–30% lower revenue.

Rural stores tell a similar story: only €716K in revenue (16% of total) but consistently outperforming urban pharmacies (€2.1M, 48%) on margin per euro.

Key Insight: Scale ≠ Efficiency. The business that grows fastest is not always the business that profits most.

— Volume leaders

— Margin efficiency champions (20–30% lower revenue, higher margins)

— Strongest margins per euro despite smallest footprint

— €975K, showing promising performance trajectory

📉 The Battleground: Promotions

Two dedicated pages analyze promotional effectiveness across types, outcomes, and drivers. The finding? Promotions currently protect baseline efficiency (~20% margin) but don’t drive it.

The Opportunity: Shift from defensive discounting to margin-accretive promotional strategies — starting with high-efficiency markets like Austria and Belgium as the testing ground.

This isn’t a minor tweak — it’s a strategic reset. Promotions that only protect baseline performance leave significant profitability on the table, especially in high-margin markets where the upside potential is greatest.

🔍 New Dimension: Product Velocity Analysis

I introduced velocity segmentation across two analytical dimensions:

Store Cohorts → Product Velocity

Do newer stores (2022–2025) carry more slow-moving inventory than established stores (2014–2017)?

Does store maturity correlate with better product mix efficiency?

Active vs. Discontinued → Product Velocity

Which active products are slow movers (discontinuation candidates)?

Are discontinued items still moving (clearance opportunities)?

Velocity bands defined as:

Slow-moving

Core Movers

Fast Movers

1–5 units sold

6–15 units sold

16–25 units sold

This multi-dimensional framework reveals that not all products or stores contribute equally to profitability — and points to where targeted intervention will have the most impact.

⚙️ Technical Approach

A few things I tried differently this time:

1. Calculation Groups as Dynamic KPI Cards

Instead of creating separate visuals for each metric, I used calculation groups to build one flexible KPI framework. Users switch between Revenue, Profit, Margin %, Units Sold, and Cost with a single slicer — no visual duplication, no report bloat.

2. Field Parameters for Metric Flexibility

Paired with calculation groups, field parameters enable seamless metric switching across all analytical dimensions. One slicer controls the entire report’s metric context.

3. Context-Aware Dynamic Titles

DAX measures automatically update visual titles based on user selections:

"Total Revenue By Product Category 2025"

"22 Pharmacy Stores in Germany with a Profit Margin of 28.23%"

4. Multi-Dimensional Velocity Drill-Downs

Velocity drill-downs were implemented across Store Maturity and Lifecycle Status, enabling compound analytical questions that neither dimension could answer alone:

Example: "Do newer stores carry more slow-moving inventory than established stores?"

These cross-sectional analyses unlock targeted optimization strategies across the Operations × Products matrix.

5. Drill-Through with Filter Preservation

Country-level drill-through pages preserve all source filters and display them prominently — preventing user confusion and maintaining analytical continuity throughout the report.

💡 Key Takeaways

Revenue growth (+4.4%) is real — but efficiency is unevenly distributed across geography and store type

Austria and Belgium hold the efficiency playbook — replicate it across larger markets

Promotions are defensive, not offensive — that’s the next strategic unlock

Velocity analysis reveals optimization opportunities within the active portfolio — it’s not about cutting products, it’s about managing their movement

Not all analytical dimensions need dedicated pages — sometimes drill-downs tell a richer story than standalone visuals

What would you tackle first — replicating the Austria/Belgium margin model, evolving the promotional strategy, or optimizing product velocity? Drop your thoughts below! 👇

#dataDNA #PowerBI #DAX #DataStorytelling #RetailAnalytics

Data source: DataDNA – Dataset Challenge by Onyx Data & ZoomCharts

eyJrIjoiYzQ5M2MxYjQtNDg2NS00ZGM5LTg1MDktYWIyYTgyODI1YzkwIiwidCI6IjQ2NTRiNmYxLTBlNDctNDU3OS1hOGExLTAyZmU5ZDk0M2M3YiIsImMiOjl9
